AI agents for back office operations: the repetitive work done, the exceptions flagged
Back office teams spend their days moving documents and data between email, spreadsheets and internal tools. Claude agents take over the routine steps and hand people only the cases that need judgement.

The manual process today
Back office work is rarely one big task. It is dozens of small ones: check that a customer has sent every document, copy their details into the CRM and the billing system, generate a contract from a template, send a follow-up email when something is missing, update a tracking sheet, tell a colleague on Slack. Each step takes a few minutes. Together they fill entire days.
The problem is not only time. When this work depends on two or three people who know the process by heart, every holiday or sick day creates a backlog, and every new hire takes weeks to learn the exceptions.
I ran back office operations and AI automation at a property technology company before going freelance, and the pattern is always the same: about 80% of cases follow the rules, and 20% need someone to think.
How back office agents work, step by step
- Trigger. A new email, a form submission, a file in a folder or a status change in your back office starts the workflow.
- Reading and checking. Claude reads the documents or message, extracts the data and checks it against your rules: required documents present, dates valid, amounts consistent, identity matching.
- Action. If everything is in order, the agent updates the systems involved (CRM, ERP, spreadsheet, internal tool) through their APIs or MCP connectors, and prepares the next document or email from your templates.
- Follow-up. If something is missing, it drafts the request to the customer or supplier, explaining exactly what is needed. Depending on your rules, a person approves it or it goes out directly.
- Exceptions. Anything outside the rules lands in a review queue or a Slack channel with a short explanation and links, so the person picking it up does not have to start from scratch.
- Audit trail. Every action is logged: what the agent read, what it decided and what it changed.
What you need
- A process that is defined, even if only in someone’s head. If it changes every week, it needs an audit first.
- API or MCP access to the tools involved, with a dedicated user and least-privilege permissions.
- Templates and rules written down, or time with the people who know them.
- A Claude API account in your company’s name.
Limits and human review
Agents are good at reading, checking and moving data. They should not be the last word on anything that commits money or affects a customer relationship in a sensitive way. We set confidence thresholds, approval steps and alerts for unusual volumes. During the first weeks, the agent runs alongside the team and a sample of its work is checked every day.
Typical timeline
A first agent covering one process is usually in production in 3 to 4 weeks. A set of agents covering a full back office area takes 6 to 8 weeks, delivered in stages so the team uses the first one while the next is built. This is an AI implementation project. For a real example, see the Claude agents for a logistics SaaS operations team, which saved 120 hours a month, or AI invoice processing for a narrower back office use case.
